Why Data Migration Projects in UAE SMEs Go Wrong — And What to Do Before the Data Moves

WHAT IS IT ABOUT

Data migration failures in UAE SMEs occur because the preparation work — field mapping, data cleansing, transformation logic, and validation — happens after the migration rather than before it. The technical transfer of records is straightforward with modern tools. What is not straightforward is ensuring that the data arriving in the new system is as usable as it was in the old one. Without pre-migration preparation, records arrive but their meaning does not.

THE INCIDENT

Most UAE businesses approach a data migration the way they approach moving offices.Pack everything. Move it. Unpack on the other side.It works for furniture. It does not work for data. When you move offices, a chair arrives as a chair. When you migrate data, a customer record does not automatically arrive as a usable customer record. It arrives as whatever the new system can make of it — which depends entirely on whether anyone thought about the mapping, the formatting, the field types, and the validation before the move happened. Most do not think about it until after. The pattern in UAE SMEs is consistent. A business outgrows a system, buys a new one, migrates the data over a weekend, and declares the project complete. Then months later discovers that the history is gone, the relationships are broken, or the reports no longer make sense. The data moved. The meaning did not. What makes migration hard is not the technical transfer. Modern tools handle that reasonably well. What makes it hard is the preparation — understanding what you have before you move it, deciding what to clean before it goes across, mapping every field to its destination, and validating the output before you switch off the old system. Most businesses skip the preparation because they do not know it is needed. They have never been told that data has a structure, and that structure does not survive a move automatically. The businesses that migrate successfully are the ones that treat the data like an asset before they move it — not like a file they are copying from one folder to another.

WHAT THIS REVEALS

The assumption that data migration is primarily a technical task underestimates the work required on the data itself before it moves. A system implementation project that has a detailed technical plan and no data preparation plan is a project that has planned for the easy part and left the hard part to chance. The cost of inadequate data preparation is not paid on migration weekend. It is paid over the following months as reports come back wrong, histories are missing, and the business gradually discovers what did not survive the move.

PREVENTION FRAMEWORK

1. Audit the data in the source system before migration — understand what you have, what quality it is in, and what cleaning is needed before it moves2. Map every field from the source system to its destination in the new system — including data type compatibility and any transformation required3. Run a sample migration on 100 to 500 records and validate every field before migrating the full dataset4. Clean the data before migration, not after — records that do not meet the new system's standards should be corrected in the source system first5. Keep the old system accessible for 30 days after migration so that anything that did not transfer correctly can be retrieved and fixed

IF THIS HAS ALREADY HAPPENED

Assess what data is missing or incorrect in the new system and whether the old system is still accessible. If it is, the missing data can still be recovered — the field mapping and transformation work that should have happened before migration needs to happen now. If the old system has been decommissioned, assess backup and export options before the data is permanently lost.

NORDSTAR NOTE

In data migration assessments, the most consistent finding is that the migration was treated as a technology project when it should have been treated as a data project. The technology transfer happens in a weekend. The data preparation — if it happens at all — takes weeks. The businesses that get it right allocate more time to understanding their data before the move than to executing the move itself.
